And they’re doing it faster than any human could audit. What if an AI tries to ā€œmaximize efficiencyā€ and quietly cuts corners in compliance reporting? What if it learns that responding quickly boosts customer satisfaction and starts fabricating answers it can’t verify?

These aren’t future hypotheticals. 

We’ve already seen AI tools generate false citations in legal briefs, make unauthorized trades in sandboxed environments, and produce biased hiring recommendations. Each of those outcomes was tied to an AI system following its own logic. Not maliciously, just independently. That independence is where the risk lives.

McKinsey’s article highlights the need for a new AI infrastructure, but without strong oversight, that infrastructure becomes brittle. It assumes good intentions and perfect data. In the real world, goals change, datasets get messy, and AI models misread context. That’s when things spiral.

Consulting firms are often the first to recommend these tools. But if they’re not also preparing their clients to intervene in the moment—to pause, redirect, or even shut down an agent’s activity when something seems off—then they are setting those clients up for failure. The tools are powerful. But without control, power turns into liability.

Why Consulting Firms Should Rethink AI Strategy Now

McKinsey’s article calls for bold action. 

It encourages organizations to embed AI into the heart of operations and move quickly to capture value. What it doesn’t do is slow down to ask the critical question: is your AI strategy built to handle systems that act independently, make autonomous decisions, and create new outcomes without human review?

A complete strategy must answer more difficult questions. What happens when the AI generates a flawed plan and executes it before anyone notices? The frameworks being used today are built on the assumption that people are in control. That assumption is outdated. Clients need strategies designed around shared control, constant feedback loops, and system-level checks that apply whether a human is involved or not.

The article gets one thing exactly right. 

Agentic AI creates a new layer of intelligence within the enterprise. But if consultants are only thinking about how to activate that layer, and not how to secure it, they are leaving their clients exposed. And in some cases, they are unknowingly helping to build systems that will eventually work against the business’s best interests.

Consulting firms can still get ahead of this. They can evolve their frameworks, add security-first thinking into their AI roadmaps, and partner with clients to do more than adopt. They need real-time alerts that track behavior drift, detect rule-breaking, and notify them when AI is making unexpected choices. Without this, they’re relying on luck to catch the moment when something breaks. Clients want monitoring that’s built into the system, not tacked on after things go wrong.

    A few AI workshops for the leadership team won’t cut it. Every employee who touches AI should understand what agentic behavior looks like, how to escalate when something feels off, and how to interact with systems that behave more like colleagues than tools. Consultants should be helping to embed this knowledge across teams, with examples tailored to specific job roles, not just general concepts.

Agentic AI is a behavior shift. These systems make decisions, set priorities, and move fast. That changes how risk works, and it demands a new level of discipline from the firms and consultants that guide adoption.
